Every company is being told to "adopt AI" right now, and a wave of new agencies has appeared to sell it. Some are excellent. Many are prompt wrappers with a landing page. If you are about to hand your business workflows to an AI automation agency, here is how to tell the difference.
1. Ask what they have running in production
Demos are cheap. Production systems that have survived real users, real data, and real edge cases are not. Ask any agency: what have you built that is running right now, and for how long? An agency that operates its own products, and can show client systems that have run for months, has solved the boring problems: error recovery, monitoring, rate limits, and data privacy.
2. Look for workflow thinking, not tool thinking
A weak agency starts with a tool ("we build chatbots"). A strong one starts with your workflow: where the repetitive hours go, which steps need judgment, and which can run without a human. The output might be an AI agent, an n8n pipeline, a dashboard, or a change to your CRM, and often a combination. The tool should follow the workflow, never the other way round.
3. Demand visible progress
Automation projects fail in silence. Insist on weekly demos of working software, milestone based acceptance, and a single accountable point of contact. If an agency cannot show progress weekly, you will find out about problems months too late.
4. Check who owns the result
You should own the source code, the credentials, and the infrastructure at handover. Be wary of agencies whose automations only run inside their own accounts; that is a leash, not a deliverable.
5. Make them talk about failure modes
A serious automation partner will ask: what happens when the model is wrong? Where does a human approve? What gets logged? If the pitch is "AI handles everything," walk away. The best systems put automation on the repetitive 95 percent and route the judgment calls to people.
